WHERE THINGS GET STUCK

The numbers come out right month after month, but nobody else can reproduce them. Allowances, exceptions and one-off arrangements are remembered, not written down. When that person is away, the month closes later and employee questions wait.

The risk is not necessarily a calculation error. It is that nobody else can check the process, and it cannot be handed over without a stretch of time spent reconstructing from memory what should have been written down.

THE DECISION THAT SECURES CONTINUITY

Decide who enters the data, who validates it and who confirms the month is closed. Three roles, not necessarily three people, but never the same person on all three.

At the same time, decide where the rules live: allowances, exceptions and special cases go into one accessible place, not a personal file. From that point the process can be checked independently of whoever runs it.

HOW WE APPROACH IT

We start with a monthly calendar with fixed dates: when the data is due, when it is validated, when the result goes out. Then we document the exceptions one by one — who they apply to, on what grounds, on what basis — because they are the part nobody can guess.

Before taking over, we run one month in parallel with the existing process and compare the results line by line. Differences are explained in writing, not quietly adjusted. Corrections get their own procedure: what is fixed in the current month, what is settled in the next one and who approves it — a late correction is handled in a controlled way, it does not disappear.
